Overview

CoffeeOS is a real-time operations dashboard built for D2C coffee brands that want their business to run tighter without getting buried in spreadsheets. It brings your core workflows - sales, roasting, inventory, and fulfillment - into one place, so you can see what’s happening right now and make faster decisions with fewer surprises. At its core, CoffeeOS connects the dots between orders and production: what’s selling, what needs to be roasted next, what inventory is actually available, and what each product really costs you. It’s designed to surface margin and COGS clearly (not just revenue), highlight bottlenecks, and make cost transparency a default part of running the business - whether that’s for internal accountability or sharing “radical transparency” style breakdowns with customers.

Challenges

  • Normalizing messy commerce data from Shopify (orders, refunds, discounts, subscriptions, taxes, shipping) into a clean internal model that actually matches how a coffee business works.
  • Keeping “real-time” accurate, not just fast: designing event flows so the dashboard updates immediately without double-counting, race conditions, or stale reads.
  • COGS data modeling that holds up: supporting per-SKU recipes, packaging, labor, overhead, and shipping costs, plus batch-level adjustments and price changes over time.
  • Margin math edge cases: correctly handling discounts, bundles, gift cards, taxes, partial refunds, and multi-shipment orders so gross margin stays trustworthy.
  • Inventory truth across systems: reconciling “what Shopify says” vs “what you physically have” (green coffee, roasted coffee, packaging) and preventing negative inventory drift.
